The Norman System

A diagnostic and operational framework for understanding why organizations become unstable under pressure -- and what to do about it.

Norman's Law
“When external pressure exceeds internal regulation, instability follows.”
The foundational principle of The Norman System. Everything else is measurement, diagnosis, and response.

Core Concepts

Norman's Gap
The structural distance between external pressure and internal regulation. When the Gap widens, instability follows. Law #2 of The Norman System.
Gap Index / Gap Score
The quantified measure of the Gap. Positive means strain. The wider it grows, the higher the organizational risk.
Signal Compression
The distortion of operational signals as they travel from the floor to leadership. Compressed signals produce decisions based on incomplete reality.
Norman Decision Window (NDW)
The available time between when a problem is recognized and when a decision must be made. Narrow windows produce poor decisions under pressure.
Ownership Diffusion
The dispersal of accountability across too many people or roles. When everyone owns something, no one does. A primary driver of escalation failure.
KPI Truth
The degree to which a KPI reflects operational reality rather than a managed or cosmetic version of it. Low KPI Truth accelerates Signal Compression.
Signal Flow Index
A composite measure of how well signals travel through the tiered meeting structure -- from floor to leadership without distortion or delay.
Internal Regulation
The organization's capacity to sense, decide, and act in response to external pressure. The right side of the Gap equation.
IMI Maturity Framework
Seven levels of MOS implementation maturity: Dark, Named, Started, Compliant, Regulating, Embedded, Compounding. North Star Metric: % of elements at Level 4+.

The Seven Laws

The Norman System is built on seven named laws and conditions forming a single coherent causal chain, from pressure to failure.

Norman's Law -- When external pressure exceeds internal regulation, instability follows.

Norman's Gap -- The measurable distance between external pressure and internal regulation.

Signal Compression -- The loss of truth, clarity, and urgency as real problems move through organizational layers.

Norman Decision Window -- The available time between signal clarity and irreversible outcome.

Norman Decision Time -- The elapsed time from signal clarity to an owned decision by a named individual.

Norman Failure Condition -- The moment Norman Decision Time exceeds the Norman Decision Window, producing an outcome that is no longer correctable.

Internal Signal Compression -- The filtering of signals by the decision-maker under threat response, the human-level equivalent of organizational Signal Compression.
